The surprising truth about why humans have big brains – and what it means for leadership
Most executives believe their big brain is for analysis, strategy, and complex problem-solving. That’s why we evolved such large brains, right? To outthink the competition, crunch the numbers, solve the puzzles that keep businesses thriving.
Neuroscience reveals this assumption to be completely wrong.
And this misunderstanding explains why so much of modern leadership falls flat.
Let me tell you about a key member of my team who helped me see this clearly. She’d been one of our most successful people – brilliant at connecting with clients and winning new business. But over the months after we moved online during lockdown, there was this gradual slide. The energy wasn’t there anymore. The engagement was slipping away.
I was slow to catch it. I didn’t manage it effectively at all.
When I finally did notice, I did what most leaders do: I focused on her KPIs and results. Was she hitting her targets? Were her deliverables on time? How could we fix her performance metrics?
Completely back to front, as it turned out.
The Real Reason We Have Big Brains
Here’s what neuroscience actually tells us: we didn’t evolve large brains primarily for individual analysis and problem-solving. We evolved them for social coordination.
Robin Dunbar’s research shows that our neocortex size correlates directly with our ability to maintain stable relationships – about 150 people. Think about your biggest organisational challenges: launching products, entering new markets, transforming culture. None can be solved by one brilliant mind. They all require orchestrating multiple minds working together.
Your brain didn’t evolve to make you a better individual problem-solver. It evolved to make you better at solving problems with others.
But here’s the biggest surprise: when your brain goes on autopilot – those moments between meetings, during downtime, when you’re not actively focused on a task – which network switches on automatically?
The social network.
We call this the “default mode network.” It’s essentially your brain’s screensaver – social thinking on autopilot. We’re not choosing to think about relationships and team dynamics. It just happens.
By age ten, we’ve already clocked over 10,000 hours of this automatic social processing, making us unconscious experts at reading people and predicting behaviour.
Your brain’s autopilot is fundamentally social.
The Leadership Trap
Yet when pressure mounts in business, we instinctively do the opposite. We switch into task-focused, analytical mode. It feels productive. It feels like leadership.
Here’s the problem: your brain literally cannot focus on problems and people at the same time.
Neuroscientist, Matt Lieberman amongst many others, discovered that we have two distinct neural networks. One handles social reasoning – understanding people, reading emotions, navigating relationships. The other manages non-social reasoning – problem-solving, analysis, strategic thinking.
When one network fires up, the other shuts down.
Think about your own experience. When you’re deep in quarterly planning or crisis management, how aware are you of your team’s emotional state? Conversely, when you’re fully engaged in understanding why someone’s struggling, how much mental bandwidth do you have for strategic thinking?
This creates what I call “the leadership paradox.” The moments when we most desperately need our teams are precisely when our brains are least equipped to attend to their human needs.
With my team member, I was so focused on trying to fix her performance that I completely missed what was actually wrong – the loss of social connection that had always energised her. Things only changed when I started getting her involved in collaborative projects with other people.
The irony is brutal: the harder we focus on the problem, the less we see the people we need to solve it.
Why This Changes Everything
This isn’t just interesting neuroscience trivia. It fundamentally challenges how we think about leadership effectiveness.
Many of us have a mental image of a good leader as someone who is tough, analytical and goal-focused, with some people-skills on the side. We’ve built entire management philosophies around this assumption. But if our brains evolved primarily for social coordination, and our autopilot runs on social thinking, then we’ve got it completely backwards.
Human-centric leadership isn’t about being “soft” or “nice to have.” It’s about working with our fundamental neural architecture rather than against it.
Try This: The Reality Check
For the next week, set three random alarms on your phone each day. When they go off, ask yourself: “In the last ten minutes, was I focused on tasks and problems, or people and relationships?”
Keep a simple tally. Don’t judge it – just notice.
If you’re like most senior leaders, you’ll find your attention skews heavily toward non-social reasoning. Often 80% or more.
Now ask three people you work closely with: “When did you feel most heard and valued by me this week? When did you feel most like just another resource in my problem-solving?”
The goal isn’t to swing completely toward relationship focus – that would be equally disastrous. The goal is conscious awareness of which network you’re operating from, and intentional choice about when to switch.
The Path Forward
Understanding that your brain’s autopilot is social – and that you can’t simultaneously focus on problems and people – doesn’t doom you to an impossible choice. It means becoming intentional about when and how you shift between these modes.
The leaders who’ll thrive aren’t those who fight their brain’s social design in pursuit of analytical purity. They’re those who learn to dance skilfully between both neural networks, creating environments where their people’s social brains and problem-solving brains work in concert.
Your brain evolved to coordinate with others. Your business depends on solving complex problems together. The future belongs to leaders who understand that human-centric leadership isn’t a nice-to-have – it’s how our brains are actually designed to work.
